Can a café charge more for cold drinks?
Short answer: yes, and more than you can charge for a flat white. Customers price familiar espresso drinks against several shops within walking distance, so any increase there is visible and comparable. A cold foam or a flavoured iced latte gives them nothing to compare it against. The large chains have spent several years teaching mainstream customers to pay more for exactly those drinks, which widens the price range an independent can work inside without copying the menu.
Why coffee resists a price rise
A café carries the cost of staff, equipment and retail space in order to sell a product with a low ticket price. Maxwell Dashwood of Colonna Coffee put the problem to Coffee Intelligence in September 2026 as the gap between the minimum labour and overhead needed to open the doors and the price of the drink you sell. When the spend per customer is low, you need volume to cover the day.
Raising the price of the core menu looks like the obvious answer. It runs into a wall that most other hospitality businesses do not face. A customer knows what a latte, a cappuccino and a flat white cost in their city, and they can check that against four other shops on the same street. The better established the drink, the harder the reference price holds. In the UK trade press through 2026, a flat white at £4.50 to £5 sat right at the edge of what customers described as expensive.
The result is a menu where the drinks you sell most are the drinks you can least afford to reprice.
What the chains changed
The wider benchmark moved while the price of a flat white stayed under scrutiny.
Starbucks reports that cold drinks now account for roughly two-thirds of the beverages sold in its US company-operated stores, and around 75% internationally. Its cold range carries anywhere from five to fifteen ingredients against the three in a conventional milk coffee, and the company advertises more than 170,000 ways to customise a drink. Blank Street, which passed 100 stores in 2026, reports matcha and rotating drinks at around half of its business.
These are not priced as equivalents to a cappuccino, and customers buy them at scale anyway. That matters for everyone else on the street. A customer who pays £6 for a cold, layered drink from a coffee shop has learned something about what a coffee shop drink can cost, and they carry that into the next shop they walk into.
The chains are doing the repricing work in front of a mainstream audience that most independents cannot reach on their own. An independent does not need to sell matcha to benefit from what matcha taught the customer.
Why the cold menu escapes comparison
Three things make a cold drink harder to price-check than an espresso drink.
The recipe differs between venues. Two shops selling a cold foam coffee are not selling the same drink, so the customer has no clean comparison to make.
The order gets customised. Once a customer picks a milk, a syrup and a topping, they are buying their own drink rather than a standard one, and the standard price fades as a reference.
The category is newer. Customers have years of experience pricing a cappuccino and much less pricing a cold foam, so they arrive with a wider band of what sounds reasonable.
None of this means a café can charge anything it likes. Customers still judge a drink by what arrives. It does mean that adding £1.30 to a cold signature drink provokes less resistance than adding 30p to the flat white, and the second increase is the one your regulars will raise with you.
What a cold menu asks of your equipment
Here is the part the pricing conversation usually skips.
A steam wand textures milk by injecting steam into it. Steam is hot by definition, so the wand cannot produce a textured cold milk at all. This is not a limitation of a particular machine. It follows from how the method works.
An operator adding a cold menu on a traditional setup therefore adds a separate route to cold textured milk. In practice that means another device on the counter, another step in the drink, and another thing to clean. It lands during the fifteen minutes of the morning when nobody has a free hand, which is also when the cold orders arrive in summer.
Separating the heat from the texture removes that constraint. On a milk system that heats by induction and adds air as a separate step, temperature and texture become two independent settings rather than one combined technique, which is what allows a single station to serve both a hot and a cold recipe.
Two further requirements come with the territory.
Two milks, in parallel. Plant-based drinks are heavily represented on cold menus, and oat in particular. Running dairy and oat through one jug means purging between drinks or keeping a second jug, and both cost time at the peak. A system that holds two milks and draws from either on the recipe removes the purge from the workflow. One caution belongs with it: parallel handling of two milk types does not by itself guarantee against cross-contamination between them, so allergen-critical orders still need your own protocol rather than an assumption about the equipment.
Dosing per drink rather than per jug. Cold foam is served as a topping, which means the volume that matters is small and repeatable. A jug portioned by eye is the wrong instrument for a 60 ml layer. Dosing to a recipe gets the layer right and keeps the milk that would otherwise sit in the bottom of the jug in the fridge instead of the drain.
Aeration works in your favour on a topping. Emulsified milk occupies more volume than the milk it came from, so a foam layer draws less milk than the volume it serves. On a menu built around toppings, that shows up in the weekly milk order.
What to check before you add one
Five practical checks, in the order they tend to bite.
- The fridge, before the machine. Cold results follow the temperature of the milk arriving at the equipment. Milk that goes in at 12 °C behaves differently from milk that goes in at 4 °C, and recipes get set against the milk you actually have. A fridge running warm will show up in the cup before anything else does.
- Cup height. Cold drinks go into tall takeaway cups, and tall cups do not always clear a dispense head designed around a cappuccino cup. Measure your tallest cup against the clearance before you commit to the cup.
- Cleaning, on a schedule, with the right detergent. Milk equipment rewards a routine and punishes an improvised one. Whatever you install, the cleaning cycle and the approved detergent are part of the purchase, not an afterthought.
- Where the drink gets made. A cold menu that requires a barista to walk two steps and use a second device at 8:40am will lose to the hot menu every morning. Put the cold route inside the existing workflow or expect the menu to underperform.
- Price the new drink, not the old one. The headroom sits on the drink customers cannot compare. Repricing the flat white alongside it gives away the advantage and invites the conversation you were avoiding.
Common questions
Does this mean coffee itself can finally cost more? It means the ceiling moved. As the top of what customers routinely spend in a coffee shop rises, the whole range of prices that reads as normal expands with it, and a modest increase on an espresso drink feels smaller than it did. The risk of pushing the core menu too far has not gone away. Customers still leave over a flat white.
Do I need to sell matcha? No. The benefit comes from operating in a market where customers accept a higher price for a takeaway drink. You do not have to sell the drinks that taught them.
Is cold foam a fashion? Cold drinks at two-thirds of Starbucks' US beverage volume is a structural share rather than a seasonal one, and the international figure runs higher. Individual recipes will come and go. The cold daypart looks settled.
Can I make cold foam with my steam wand? No. The wand works by injecting steam, so it heats whatever it textures. Cold textured milk needs a method that separates heating from aeration.
How much milk does a cold menu use? Less per drink than a cappuccino, because a topping is a smaller volume and aeration stretches it. The saving only materialises if the dose is repeatable. Measured by eye into a jug, a topping menu wastes more than a hot one, because the leftover in the jug is a larger share of a smaller pour.
